I know what im gonna propose its a lot of work, but imagine some kind of "advanced class" system, when you reach certain lvl, that allows you to choose another "basic" class (you start as paladin, but later you learn the ways of a warrior), and then you become something thats not a paladin, not a warrior, you become "Templar", or "Crusader" or something like that.
Or, if you dont like the "mixing" idea, when you get to a certain lvl, you have options, 2 or 3, for the "advanced class", ill do it with the same example (paladin): you start as basic paladin, with the chance of wield 1h and shield or 2h, but when you reach the lvl, you can turn into crusader or templar, each one with at least 2 specs, for exaple, templar can be tank and melee dps, and crusader can be ranged dps and healer, or something like that. I think the specialization system, as in WOW or in SWTOR is a must have.
Also i think it could be a good idea
To add some proficiency with each type of weapon/armor you use, like in wow classic, to lvl up your skill with swords, then you find a better axe, but have to lvl up axe skill, you know. At least dont do as TERA or some other games, that certain class just use a certain weapon. Having the chance of choosing a sword over an axe, simply cause you like swords more, you know

All classes will have sub-classes that will work as you said.
You start a plain Paladin, and at some point, you unlock specializations and new skills/weapon types.
Also, you will be able to unlock more spells via different content (more on that later ;) )
